Utilization Without Punishing Creative Teams
How agencies and studios chart billable mix so margin conversations stay fair to project and retainer work.
Utilization charts fail when they treat every non-billable hour as waste. Creative studios need time for pitches, internal craft, and client relationship work that does not appear on an invoice this week.
A healthier view separates billable project hours, retainer coverage, and named non-billable categories your partners have already agreed matter. The margin conversation then asks whether the mix matches the plan—not whether someone took lunch.
Pair utilization with revenue by client or service line. High utilization on low-rate work can look industrious while cash stagnates; the combined view stops that surprise.
During Margin & Utilization Walkthroughs we ask teams to bring timesheet exports and the last three invoices by major client. The charts we leave behind are meant for Monday standups, not annual performance theater.
